What is the Value Ladder Sales Funnel?
We believe that the most effective way to sell anything online is the Value Ladder sales funnel.
It was created by our co-founder Russell Brunson who then used it to take ClickFunnels from zero to $10M+ in annual revenue in just one year (it’s at $100M+ now!).
This sales funnel has four stages:
- Bait – You offer the potential customer your lead magnet in exchange for their email address.
- Frontend – You offer the potential customer your least expensive and least valuable product or service.
- Middle – You offer the customer a more expensive and valuable product or service.
- Backend – You offer the customer your most expensive and most valuable product or service.
Ideally, you also offer a continuity program of some sort, meaning, a subscription product that generates recurring revenue.
We also recommend adding downsells, upsells, and cross sells to these core offers in order to maximize your revenue.

The reason why this sales funnel works so well is that it allows you to:
- Start the relationship with that person by offering free value
- Nurture that relationship by continuing to provide free value via email
- Build trust by providing progressively more paid value at each stage

Okay, so now you know what a Value Ladder sales funnel is, but how can you build one for your business?
Step #1: Create a Super Valuable Lead Magnet
A lead magnet is a freebie that you offer to potential customers in exchange for their email address.
It can be anything that they can either download to their device or access online:
- A report
- An eBook
- A video course
- An email course
- A webinar
…etc.
What’s important is that it provides a solution to a problem that your potential customers are struggling with.
It’s important to understand that your lead magnet serves as the foundation of your entire sales funnel.
People won’t give you their email addresses unless you offer them something super valuable in return.
And they won’t be interested in your paid products if your lead magnet turns out to be a letdown.
So don’t fall into the trap of thinking that you can get away with using low-quality digital junk as your lead magnet.
Attempting to do that would be counterproductive to maximizing your sales revenue.
Ideally, you want to create a lead magnet that is so valuable that your dream customers would happily pay for it should you ever decide to start selling it. It has to be that good!
Step #2: Create a Landing Page for Your Lead Magnet
A landing page is a type of web page that is designed with a single conversion goal in mind.
You should create a landing page for your lead magnet with the aim of converting the potential customer into a lead.
It doesn’t have to be complicated – a simple squeeze page will do.
Make sure that it has these three key elements:
- A headline that conveys the value of your free offer. How will it make the potential customer’s life better?
- An opt-in form where the potential customer can type in their email address. It can be either displayed immediately or shown once they click the call-to-action button.
- A call-to-action button that encourages the potential customer to get the lead magnet. It’s best to use a color that stands out in the color scheme of your squeeze page and an enthusiastic copy that reiterates that this offer is FREE.
You might also want to experiment with various additional elements, such as subheadlines, extra copy, social proof, etc.
Typically, these additional elements improve the conversion rate, but you never know if it’s going to work out before you try it. So make sure to A/B test everything!

Step #3: Create an Irresistible Frontend Offer
It’s important to understand that the purpose of your frontend offer isn’t to make you loads of money, it’s to convert leads into paying customers.
Here’s how to optimize for that:
- Make your frontend offer insanely valuable – There’s just no way around it – your frontend product has to exceed all expectations. This is the first time this person is handing over their hard-earned cash to you, so you need to make a great impression. Keep in mind that if you disappoint them, you will lose them forever.
- Price your frontend offer at $7 – It’s a price point that isn’t low enough to make the potential customer skeptical but also isn’t high enough to make them stop and think twice before making a purchase.
- Offer a 30-day no-questions-asked money-back guarantee – You want to remove all financial risk from the purchase decision. They don’t like it? They can get their seven bucks back. When potential customers have nothing to lose by buying your product, it makes them more likely to take the leap.
For example:
Russell used webinars to get ClickFunnels off the ground – he would aim to do 5-7 webinars a week. Sometimes he would end up doing 2-3 per day!
This approach was such a success that the company’s annual revenue went from zero to $10M+ in just one year. Pretty crazy!

Step #4: Create a Sales Page for Your Frontend Offer
You should also create a sales page for your frontend offer.
The most important copywriting principle that you need to understand is the distinction between features and benefits:
- A feature is a quality or a function of a product (e.g. “These shoes are waterproof!”).
- A benefit is the value that the customer will get from that product (e.g. “These shoes will keep your feet dry!”).
People buy based on benefits, which is why you should emphasize them all throughout your sales page, from the headline to body copy to the call to action.

Step #5: Create a 6-Email “Indoctrination” Sequence
We don’t recommend hitting the potential customer with a sales pitch the moment they give you their email address.
Use this 6-email “indoctrination” sequence instead:
- Email #1: Who Are You? Introduce yourself.
- Email #2: Where Did You Come From? Tell the story of how you came to do what you do now.
- Email #3: What Do You Do? Explain what you do in more detail.
- Email #4: How Did You Gain This Expertise? Explain what makes you qualified to do what you do.
- Email #5: Who Do You Do This For? Explain who your dream customers are, and share a case study on how you helped such a person to get the results that they wanted.
- Email #6: How Can You Do It For Me? Pitch your frontend offer.
End emails #1 to #5 with a call to action where you ask the potential customer a question and encourage them to hit the reply button and respond.
And in email #6, you should encourage them to learn more about your frontend offer, then link to its sale page.

Step #6: Start Driving Traffic to Your Lead Magnet Landing Page!
Okay, now that your Value Ladder sales funnel is all set up, it’s time to start driving traffic to your lead magnet landing page.
Paid advertising is your best bet here – paid traffic is quick, predictable, and scalable, which makes it perfect for testing your sales funnel.
Just understand that building a brand new sales funnel is like throwing spaghetti at the wall to see what sticks.
You might feel like you know what’s going to work, but the truth is that you don’t until you have the cold hard data.
Once you have enough data, you should start optimizing your sales funnel:
- Identify which page is its weakest link
- Figure out what is the problem
- Fix that problem
…then move on to the next weakest link.
That is how you can 2x, 5x, or even 10x your sales funnel profits over time!
But What if Your Value Ladder Sales Funnel Doesn’t Work?
Your sales funnel might turn out to be a complete flop.
Typically, this happens when your lead magnet doesn’t resonate with your ideal customers, so you can’t get their email addresses to begin with.
This is actually much more common than you might think – you will likely need to test several lead magnets until you find a winner.
So don’t take it personally and don’t beat yourself up.
Go back to the drawing board and come up with another free offer, then test it and see what happens. Repeat this process until you find something that works!
How to Take Your Value Ladder Sales Funnel to the Next Level
Okay, so now you have your Value Ladder sales funnel up and running, but what else can you do to maximize your sales revenue?
Don’t be Afraid to Promote Your Lead Magnet!
We believe that our lead magnets provide genuine value.
Moreover, we feel like we have a duty to let potential customers know about our free offers, as doing otherwise would mean withholding valuable information from people who need it.
So we don’t have any issue with promoting them everywhere we can: our social media, our YouTube, our blog, you name it.
And why would we hold back? We want to help people!
Yet entrepreneurs who are just starting out often feel uncomfortable with proactively promoting their lead magnet. Sometimes their audiences aren’t even aware that they have one!
You need to overcome this issue and develop a habit of promoting your lead magnet at every opportunity.
This might not be that big of a deal in the beginning when you don’t have much of a following, but being proactive will have a huge positive impact on your sales revenue as your audience grows.

But we recommend adding more free offers as you go because different things appeal to different people.

- A downsell is an offer that you make after the potential customer has rejected your initial offer – it’s supposed to be a downgrade from it.
Say, if they rejected your $97 course on online dating, you can pitch a $7 ebook on optimizing one’s dating profile as a downsell. - An upsell is an offer that you make after the potential customer has accepted your initial offer – it’s supposed to be an upgrade on it.
Say, if you sell SaaS software, then when someone is about to sign up for a monthly subscription, you can pitch a yearly subscription as an upsell. - A cross sell is also an offer that you make after the potential customer has accepted your initial offer but instead of being an upgrade on it, it’s supposed to be complementary to it.
Say, if someone is about to buy a travel backpack from you, you can pitch them packing cubes, a travel wallet, a tech pouch, etc. as cross sells.
The logic behind all these additional offers is the same:
You don’t have anything to lose because the worst that can happen is that you will end up where you would have ended up anyway.
And the best case scenario is that the potential customer will take you up on your offer and you will make more money.
So don’t procrastinate on this and add downsells, upsells, and cross sells to your Value Ladder ASAP.
